When Aaron Burr raps of his desperation to be “in the room where it happens” in Lin-Manuel Miranda’s brilliant musical Hamilton, we all know what he means. As head of development for Disney Animation in the early 1990s, I was indeed “in the room where it happened” for many Disney films, and for our stage productions as well. Never did that position provide my close colleague Peter Schneider and me a more interesting perspective than on the journey of The Hunchback of Notre Dame from screen to stage, and stage again. History makes it clear the film underperformed at the box office. Perhaps Janet Maslin was right in her New York Times review: “There’s just no way to delight children with a feel-good version of this story.” I think we all knew that, but Peter and I were trying something new, something that would be groundbreaking, and frankly something intended to avoid an animation “rut.” Or so we thought. What triumphed was the film’s spectacular score by Alan Menken with lyrics by Stephen Schwartz. And therein came the idea of taking Janet Maslin to heart and creating a musical for the adult audience. As the film was opening in 1996, work began on the first stage iteration, led by Stuart Oken, who had been approached by partners in Germany who wanted a new Disney Theatrical production. By 1999, we had opened a German-language version for the stage in Berlin. On reflection, it seems odd that we premiered the show in a language native to none of the creative team. Like the film, that production straddled the fence of “family entertainment” and sophisticated theatre fare. It played a healthy run, but once again the glorious score triumphed over the storytelling. Years later, convinced there was an audience for our musical, I returned to Alan and Stephen with Steve Fickinger, then head of creative affairs at Theatrical. We asked if they would be interested in creating a version that could be licensed by theater and opera companies around the world. The cast album for the German production had circulated among aficionados, and interest for both professional and amateur productions was growing. This time we’d focus on the adult audience and let go of many elements of the animated film. The wonderful Peter Parnell joined the team to shape the book and Scott Schwartz joined as our director. We returned to the source, Victor Hugo’s novel, eliminated the cartoonish Gargoyles, and most importantly returned our villain to his rightful role in the novel. All of this would have been unthinkable in our animated telling, but it seemed completely appropriate for this version. By this time, the inestimable Jane Abramson was at the ready to shepherd our development. I’ve lost count of the number of demos, readings, workshops, and labs we’ve done – all with my longtime producing partner Chris Montan supervising the music. Each iteration made us tear up at the glory of this music and the story’s call for a more tolerant world. That passion is what you’ll hear in this recording.

The earliest memory I have of working on The Hunchback of Notre Dame is an evening in the fall of 1994, when Stephen and Carole Schwartz shared a dinner with Janis and me at our house to celebrate the completion of our work on the Disney animated feature Pocahontas. I was demonstrating my new Yamaha Disklavier grand piano and played a piece I was working on, one totally unconnected with any project. Stephen immediately said, “That’s perfect for Quasimodo’s first song,” during which the hunchback reflects on the world below from high in the bell tower he has never left. When Stephen wrote his lyrics for “Out There” – sitting up in the actual bell tower of Notre Dame during a research trip – every note of that piece I had composed was retained, as if it had been created unconsciously, specifically for that very moment. That experience is typical of our collaboration. There is an amazing fluidity and synchronicity between Stephen and me. With all our years of experience working on musicals for both stage and film, there’s this shorthand and openness to serendipity. The most casual notions, the most fleeting impressions, get picked up and explored. The result is a wonderful marriage of creative impulses. And we both love the process of songwriting and using all of the tools at our disposal to achieve the best results. I think I can speak for both of us in saying that there has never been a project richer and more emotionally fulfilling for us to work on than The Hunchback of Notre Dame. Beginning with our earliest creative meetings at Disney Animation, the potential of this musical felt enormous. And this score – from the ringing of the bells and the chanting of the Latin liturgy to the street music of the Gypsies and the rich tradition of French classical music – exploded from our heads, our hearts, and our voices. From that point to our current theatrical adaptation, this project has continued to bring out the best from us … and so many others along the way. During our twenty-year process, we’ve evolved from a G-rated, family-oriented, cinematic approach to a darker and more nuanced story theater for adults. One of our original devices was a trio of wisecracking Gargoyles – Victor, Hugo, and Laverne – who were a lighthearted outer manifestation of Quasimodo’s inner turmoil, the expression of his hopes and fears. We wrote a comedic, Maurice Chevalier-style number for them called, “A Guy Like You,” in which the Gargoyles bolster Quasimodo’s ego and encourage him to express his romantic feelings for Esmeralda. While we all loved and cherished these characters, it became apparent that we needed a more grounded approach once we began the process of creating our stage adaptation. Where the animated musical ended with Esmeralda surviving the ordeal of being burnt at the stake by Minister of Justice Claude Frollo, the stage adaptation ends in line with Hugo’s novel: Esmeralda perishes at the hands of Archdeacon Frollo. Yet on stage we wanted to retain some way to distinguish between Quasimodo’s monstrous exterior and the beauty of his interior world, to provide some expression of his inner voice. We also wanted to offer a hopeful context for our story’s tragic ending. This is where director Scott Schwartz, book writer Peter Parnell, and our music team began their invaluable contributions. Over the years I’ve watched as Scott’s directing career has blossomed on and off Broadway. At the helm of our project, Scott developed the idea of giving voice to the entire Cathedral of Notre Dame (as opposed to our three Gargoyles) and having our Storytellers fill multiple functions, existing within the story as well as transcending it. He also suggested using an actual choir on stage to comment on and underscore the story, creating a scale both intimate and enormous at the same time. The shorthand Stephen and Peter developed while serving, respectively, as President and Vice-President of the Dramatist Guild served us well, with the three of us coordinating every line of book and score in service of the fully integrated experience 7 audiences have enjoyed at La Jolla and Paper Mill Playhouses and now will enjoy around the world.

During this process, we have been blessed with a great music team, headed by three men who are dear and longtime associates of mine: music supervisor and vocal arranger Michael Kosarin, music director Brent-Alan Huffman, and orchestrator Michael Starobin. The evidence of their profound contributions and those of our extraordinary cast, choir, and musicians is in every second of this album. The Hunchback of Notre Dame has now reached its full flowering with this theatrical adaptation. It’s been an amazing journey, one I’m hopeful will continue through our lifetimes and beyond.

ACT ONE Paris, 1482. A Congregation emerges, intoning a Latin chant amid a Choir (Olim). As bells echo throughout the Cathedral, they begin to recount a story: Dom Claude Frollo and his beloved brother Jehan were taken in as orphans by the priests of Notre Dame Cathedral. While Frollo thrived under the strict rules of the Church, carefree Jehan took up with Gypsies and was expelled. Many years passed, until one day now-Archdeacon Frollo was summoned to his estranged brother’s deathbed. Jehan’s dying wish was for his brother to care for his Gypsy baby. In grief, Frollo agreed and kept the deformed child, whom he named “Quasimodo,” secluded in the Cathedral bell tower (The Bells of Notre Dame). Now grown, Quasimodo is the lonely but staunchly obedient bell-ringer at Notre Dame. Frollo continues to offer him sanctuary within the confines of the Cathedral, but Quasimodo longs to be part of the world (Out There). He summons the courage to sneak out of the tower and attend the Feast of Fools, a day when all of Paris indulges in debauched celebration. In the square, Clopin, King of the Gypsies, leads the festivities (Topsy Turvy – Part 1). Captain Phoebus de Martin arrives from the battlefront to take command of the Cathedral Guard – after a little holiday (Rest and Recreation). He runs into Frollo and finds himself assuming his new positon earlier than expected. Both men are instantly captivated by the appearance of the beautiful dancing Gypsy, Esmeralda, as is Quasimodo, peering at her from the shadows (Rhythm of the Tambourine). The crowd then gathers to select and crown the King of Fools, the ugliest person in Paris! After her initial shock at his appearance, Esmeralda with good nature prompts Quasimodo to step up for the honor (Topsy Turvy – Part 2). As the drunken crowd becomes a mob, they brutally abuse Quasimodo while Frollo looks on in cold silence. Esmeralda alone shows kindness to the hunchback and rescues him. Frollo then steps forward to chasten Quasimodo, who promises he will never again leave the bell tower (Into Notre Dame). Concerned about Quasimodo’s welfare, Esmeralda ventures into the Cathedral, where she offers a different prayer from the other parishioners (God Help the Outcasts). Phoebus happens upon her, and there is a palpable spark between them. Esmeralda catches sight of Quasimodo and follows him to the bell tower, where she coaxes him from hiding. Quasimodo shows Esmeralda his view of Paris while his inner voices – his “friends,” the stone statues and gargoyles of Notre Dame – take in the presence of the beautiful Gypsy (Top of the World). Frollo arrives and discovers them. Clearly smitten with Esmeralda, he offers her sanctuary in the Cathedral under his tutelage and protection, but, questioning his motives, she refuses. As his obsession with the Gypsy girl grows, Frollo begins prowling the streets at night, until he comes upon a tavern where the Gypsies spiritedly sing and dance. He sees Phoebus with Esmeralda, and watches in turmoil as their flirtation escalates into a kiss (Tavern Song – Thai Mol Piyas). Back in the bell tower, Quasimodo remains taken by Esmeralda’s beauty and kindness (Heaven’s Light). Meanwhile, Frollo convinces himself that Esmeralda is a demon sent to tempt his very soul (Hellfire). The next morning, Frollo persuades King Louis XI to put out a warrant for Esmeralda’s arrest, and a search commences. Frollo targets a brothel known to harbor Gypsies. When Phoebus refuses a direct order to burn it down, Frollo has him arrested. Esmeralda appears to try to save Phoebus, and in the melee, Frollo stabs Phoebus and blames the Gypsy. Esmeralda and an injured Phoebus escape, and Frollo continues the hunt while an increasingly distraught Quasimodo watches the burning chaos from above (Esmeralda).

ACT TWO The Choir opens the second act with a Latin Entr’acte. In the bell tower, Esmeralda implores Quasimodo to hide the wounded Phoebus until he regains strength. Quasimodo agrees to help, and she offers him an amulet that will lead him to where she hides, the Gypsies’ mysterious Court of Miracles. Inspired by a statue of the legendary martyr Saint Aphrodisius, Quasimodo envisions himself as Esmeralda’s protector and savior (Flight into Egypt). Frollo arrives to tell Quasimodo that he knows the location of the gypsy hideaway and that his soldiers will attack at dawn. Quasimodo and the injured Phoebus use the amulet to find Esmeralda before Frollo does. Arriving at the secret lair, Phoebus and Quasimodo are captured by Clopin and the Gypsies (The Court of Miracles). Esmeralda intervenes, and the two men warn of Frollo’s impending attack. As the Gypsies prepare to leave Paris, Phoebus decides to go with Esmeralda. She consents and matches his commitment to a life together while Quasimodo watches, heartbroken (In a Place of Miracles). Having tricked Quasimodo into leading him to Esmeralda, Frollo storms in with his soldiers, arrests Esmeralda and Phoebus, and orders his ward be chained in the bell tower (Justice in Paris). In prison, Frollo confesses his love to Esmeralda and forces himself on her. When Esmeralda fights him off, Frollo threatens Phoebus’s life unless she yields to him, and he has Phoebus brought into her cell as an inducement. Esmeralda and Phoebus spend their final doomed night together (Someday). A devastated Quasimodo, now bound in the tower (While the City Slumbered), refuses the entreaties of his “friends” to try to save Esmeralda (Made of Stone). In the square the next morning, Phoebus watches from his cage as Esmeralda is tied to a wooden stake. Frollo again offers to save her if she will be his. She spits in his face, and enraged, he lights the pyre himself. Witnessing the horror from above, Quasimodo is galvanized into action, breaks free of his bonds, and swoops down to free Esmeralda, claiming “Sanctuary!” for her. He bars the doors of Notre Dame and carries her to his tower. Violence breaks out in the square as Clopin frees Phoebus and together they rally the crowd against Frollo. When the soldiers break down the doors and are about to enter, Quasimodo pours molten lead down on them. Quasimodo returns to Esmeralda, thinking he has saved her, but she dies in his arms. Frollo enters and tries to persuade the grieving hunchback that they can now return to the way they were. Quasimodo finally sees the archdeacon for the monster he has become and throws him from the tower to his death. Phoebus arrives and collapses on Esmeralda’s body in grief. Quasimodo comforts him, then picks up Esmeralda and carries her into the square, where the crowd, gathered to mourn, sees the hunchback in a new light (Finale).
